Integrated end-of-line automation streamlines palletizing across 11 food production lines

A leading food manufacturer needed to increase end-of-line efficiency across 11 production lines without adding congestion, complexity or unnecessary floor-level traffic. FlexLink designed and implemented an integrated end-of-line automation system with centralized robotic palletizing and elevated conveying, helping the customer protect production flow, improve accessibility, reduce operational complexity and create a scalable platform for future growth.

central palletizer end-of-line automation

The project addressed a typical end-of-line challenge in food production: how to manage increasing packaging volumes, multiple pallet configurations and limited floor space without adding operational complexity.

Scaling end-of-line flow without adding complexity

As production volumes, SKU variation and packaging formats increase; food manufacturers face growing pressure to make end-of-line operations more efficient, resilient and scalable. For this customer, 11 active production lines created a need to centralize palletizing, protect product flow, and reduce floor-level congestion without compromising operator accessibility, maintenance access, or future capacity growth.

The solution needed to collect cases, trays, and half-Euro pallets from multiple lines, feed robotic palletizing cells reliably, and support changing pallet configurations. It also had to keep the end-of-line area flexible with enough space for logistics activities and a clear path for future expansion.

The challenge: coordinate 11 lines in a constrained footprint

Managing palletizing activities across 11 active production lines created significant pressure on factory space, material flow, operator accessibility, and end-of-line coordination. The customer needed a centralized end-of-line solution that could:

  • Serve multiple production lines simultaneously
  • Avoid congestion around production equipment
  • Maintain safe and efficient operator access
  • Support a large variety of pallet configurations
  • Simplify pallet handling and logistics
  • Provide a scalable foundation for future capacity increases

A traditional floor-level approach would have consumed valuable production space, increased internal traffic, and made the end-of-line area more difficult to manage as production volumes evolved. The customer therefore required a solution that could improve flow stability, protect accessibility, and create scalable capacity without adding unnecessary complexity.

The solution: one integrated end-of-line architecture

FlexLink designed and implemented a centralized robotic palletizing architecture built around elevated product transport, pressure-less product collection and integrated pallet logistics.

Cases, trays and half-Euro pallets are conveyed above the production floor, allowing products from all 11 lines to be collected and managed centrally while keeping critical floor space available for operators, maintenance access and internal logistics.

The solution includes:

  • Elevated case and tray conveying
  • Pressure-less FIFO product collection
  • Four centralized robotic palletizing cells
  • Automatic loading of cases, trays and half-Euro pallets onto full-size pallets
  • Support for 59 pre-programmed pallet patterns
  • Centralized stretch wrapping of completed pallets
  • Infrastructure designed for future expansion with an additional robotic palletizing cell

By combining conveying, buffering, robotics, pallet handling and wrapping into one coordinated architecture, FlexLink created an end-of-line flow that supports stable production, efficient labor use and faster adaptation to changing packaging requirements.

Implementation: connecting product flow to finished pallet handling

The project required a system capable of coordinating material flow from multiple production lines while maintaining stable throughput, safe movement through the plant, and continuous access to production equipment.

FlexLink engineered the complete solution as an integrated end-of-line system, combining elevated transport, pressure-less FIFO buffering, robotic palletizing, centralized pallet wrapping and pallet logistics into a single production-flow concept.

Products are collected using pressure-less FIFO flow principles before being routed to one of four robotic palletizing cells. Once palletized, full pallets are automatically transferred to a centralized stretch-wrapping station before continuing to downstream logistics processes.

The elevated transport concept enabled the customer to centralize palletizing without creating additional ground-level bottlenecks. This helped preserve efficient movement of products, pallets and people throughout the facility while supporting a more orderly and scalable end-of-line operation.

Results: stronger flow, simpler operations and room to grow

The integrated end-of-line solution delivered operational value by optimizing the production footprint, supporting flow stability, reducing operational complexity and creating greater flexibility for future requirements.

Optimized production footprint

By moving product transport above the production floor, the solution reduced ground-level congestion and helped free valuable space around production equipment. Operators and maintenance teams gained improved access while product flow remained continuous and controlled.

More stable and flexible product flow

With 59 pre-programmed pallet patterns, the system enables efficient handling of different products, packaging formats and pallet configurations from multiple production lines. This gives the customer greater flexibility to manage SKU variation and future packaging changes with less operational disruption.

Simplified end-of-line operations

Centralized robotic palletizing consolidated multiple palletizing activities into one coordinated automation system. This reduced the complexity of managing separate line-level palletizing flows and streamlined product handling, pallet logistics and wrapping processes.

Lower manual handling pressure

Automating palletizing, pallet transport and stretch wrapping helped reduce repetitive manual handling at the end of the line. This supports safer, more ergonomic operations while improving dispatch consistency for completed pallets.

Scalable capacity for future growth

The architecture was designed with future expansion in mind. The customer can increase palletizing capacity by adding an additional robotic cell, turning the installation into a scalable platform rather than a fixed one-off automation project.

Strategic value: integrated automation beyond the robot

The project demonstrates FlexLink’s ability to improve production flow by designing complete end-of-line automation systems where conveying, buffering, robotics, pallet logistics and expansion planning operate as one connected architecture.

Rather than treating palletizing as an isolated task, FlexLink engineered an integrated solution that connects production lines to finished pallet handling. This approach helps customers protect uptime, optimize footprint, reduce operational complexity and prepare for future production requirements.

For food manufacturers facing floor-space constraints, labor pressure, growing production volumes or complex palletizing demands, integrated end-of-line automation provides a practical way to improve performance while keeping operations flexible and scalable.

Successful robotic automation depends on more than robotic motion alone. It requires the integration of material flow, conveyor architecture, controls, safety systems, layout optimization, and lifecycle support. In this project, FlexLink combined these elements into a unified production-flow solution, helping the manufacturer reduce end-of-line bottlenecks, improve space utilization, increase operational flexibility and establish a scalable foundation for future growth.
